I have an almost-3 year old and an 8 month old and I just use one bag. I actually use the Fossil key-per utility tote which wasn't explicitly made to be used as a diaper bag, but I love it. It is very big which works great for me because I carry my giant camera around with me most of the time and it is made of laminated canvas so it cleans up easily.

Just try to keep it simple. A couple of diapers, wipes, an extra onesie, and a small snack are usually all that you need.
